Problems
- All product designers were fired;
- Only two Graphic Designers left;
- For five products they had one PM;
- None of stakeholders knew what to do with their request;
- Figma's files and Design System were a pretty messy and combined in a hectic way.
Goals
- Gather stakeholder's pain points
- Combine all knowledge and legacy in a well-structured Wiki
- Help Graphic Designers to solve their process
- Build roadmap and plans
- Realize a workload and hire Product Designers
Outcome
- Stakeholders know how to collaborate with Design Team
- Not a single request has been lost
- We have Art Direcor, six Graphic Designers and five Product Designers
- All tasks are in Jira
- Process with ceremonies was implemented
- Designers know how to grow: they have 1-1, PDP, SkillMatrix and 360 Review
